Manufacturing in India: a capability map by industrial cluster

India is not one supply market. The cluster you choose changes the process depth, the tooling base and the logistics route.

Key takeaways

  • Choose the cluster for the process, then the supplier for the programme.
  • A supplier in the right cluster has a deeper local base for tooling, material and subcontract operations.
  • Cluster reputation is not a substitute for an audit. Verify the specific supplier.
  • Build the logistics route after the cluster is chosen, not before.

Why the cluster matters

A manufacturing cluster is a group of suppliers, toolmakers, material traders and subcontractors working in the same region. The cluster matters because it shortens the supply chain around a process. A stamping supplier in a cluster with toolmakers and platers can solve a tool change faster than a supplier that has to send the die across the country.

Cluster reputation is a starting point, not a guarantee. Two suppliers in the same city can have very different equipment, quality systems and export experience. Use the cluster to shortlist, then audit the specific site.

The main clusters

The map below is a practical starting point for mechanical and electrical parts. It is not a complete industrial geography of India, and it changes as new capacity comes online. Use it to ask better questions, then verify the supplier.

Indian manufacturing clusters and typical strengths
ClusterTypical strengthsUseful for
CoimbatorePumps, castings, precision machining, wire and sheet metalPump parts, machined components, formed wire, castings
PuneAutomotive components, forging, machining, stamping and assembliesPowertrain parts, stampings, machined parts, assemblies
ChennaiAutomotive, electronics, sheet metal and export manufacturingEV and auto parts, stampings, harness and electronic assemblies
BengaluruPrecision machining, aerospace, electronics and engineering talentLow-volume precision parts, aerospace, sensors, prototypes
Delhi NCRSheet metal, switchgear, electrical equipment and plastic mouldingEnclosures, busbars, stampings, moulded housings

GujaratChemicals, plastics, metal forming and port accessMoulded parts, metal parts, export logistics
HyderabadPharma, electronics, precision engineering and defencePrecision parts, electronics, regulated supply chains

Cluster strengths are directional. Confirm the specific supplier's equipment, certifications and export record.

How to choose a cluster

Start with the process. A wireform needs a wireforming base; a busbar needs a metalworking and plating base; a moulded housing needs a toolroom and a moulding base. Then look at the material. A supplier near a material trader has shorter lead times and more flexibility on small quantities.

Then look at the logistics. A cluster near a port may be better for a large export programme. A cluster near an airport may be better for urgent samples. The difference in inland freight can be small compared with the difference in process capability, so do not choose the port first.

  1. 01

    Process

Match the cluster to the manufacturing process, not the product name.

  2. 02

    Material

Check the local supply of the grade, temper and finish.

  3. 03

    Tooling

Confirm that the toolroom and tryout capacity are local.

  4. 04

    Quality

Verify the certifications and the inspection equipment.

  5. 05

    Logistics

Compare the route to the destination port or airport.

  6. 06

    Audit

Audit the specific site before placing a production order.

What to verify in a supplier

Ask for the business registration, the quality certificate and the scope of that certificate. Check the equipment list, the tonnage or size range, the inspection equipment and the export history. Ask who owns the tooling and what happens if the relationship ends.

A site visit or a remote audit should cover the production floor, the incoming material records, the calibration system, the non-conformance process and the final inspection. If the supplier cannot show a recent first article or a PPAP pack, that is a signal about the quality system.

  • Registration and ownership
  • Quality certificate and scope
  • Equipment list and capacity
  • Inspection and test equipment
  • Material traceability
  • Tooling ownership and transfer
  • Export experience and references
  • Corrective action records

Ports and routes

Chennai and Nhava Sheva are common gateways for engineered parts. Chennai serves the south and has strong air and sea links. Nhava Sheva serves the west and is close to the Mumbai and Pune industrial base. The right choice depends on the cluster, the sailing schedule and the destination.

For Europe, a west-coast port can be better for suppliers in Gujarat and Maharashtra. For the south and Chennai, the east coast is usually closer. For urgent samples, an airport route may be faster than any sea option. Build the route after the supplier is shortlisted.

Running the programme after the audit

A supplier audit is a snapshot. The programme needs a quality agreement, a change control process, a first article approval and a production inspection plan. Put the drawing revision, the inspection level and the packaging requirement in writing.

For a first shipment, ask for the first article, the material certificate and the inspection record before the goods leave. If the part is plated or coated, include the finish thickness and the adhesion result. If the part is critical, consider a pre-shipment inspection.

The cluster is not the supplier

A strong cluster can make a weak supplier look better than it is. Audit the site, check the records and approve the first article.

Cluster depth: the subcontract layers that decide lead time

A cluster is more than a count of factories. The useful measure is how many of the operations behind a part sit within a short drive. A stamping supplier needs a toolroom for die maintenance, a heat treater, a plater and a source of coil in the right grade and width. If any of those sits a long drive away, the lead time and the recovery time after a problem both grow.

Ask what happens when a die cracks or a plating line rejects a batch. In a deep cluster the tool can be repaired or the batch re-run within days. In a thin cluster the same event becomes a transport problem, and the supplier may hide the delay rather than admit it.

Depth also affects the second-source question. A buyer who needs two approved suppliers for the same part is better placed in a cluster where several firms share the same subcontract base, because both candidates can use the same heat treater and the same material trader.

Do not confuse depth with breadth. A large industrial city may have hundreds of workshops and few that can hold a tolerance, keep records and export. Count the ones that can meet the drawing, not the ones that exist.

Capacity, not reputation

Capacity is the constraint that cluster marketing rarely mentions. Ask for the machine size, the tonnage, the number of shifts and the share of capacity already committed to other customers. A supplier with the right process but no free capacity will quote a long lead time or subcontract the work without telling you.

Then ask about the workforce. A cluster with a deep skill base can replace a toolmaker or a programmer; a cluster with one trained setter cannot. For a programme that runs for years, the depth of the labour pool matters as much as the equipment list.

Finally, test the logistics assumption with a real shipment. Get a quote for a full container and an LCL consignment from the supplier's door to your warehouse, including inland haulage, port charges and clearance. A cluster that looks close on a map can be slower than one with a better sailing schedule.

Frequently asked questions

Which city in India is best for manufacturing?

There is no single best city. Coimbatore, Pune, Chennai, Bengaluru, Delhi NCR, Mumbai, Gujarat and Hyderabad each have different process strengths. Choose the cluster for the process and the supplier for the programme.

How do I verify an Indian supplier?

Check the registration, quality certificate and scope, equipment list, inspection equipment, material traceability, export history and references. Then audit the site or run a remote audit before production.

Which port should I use for exports from India?

It depends on the supplier's cluster and the destination. Chennai and Nhava Sheva are common gateways. Compare the inland cost, sailing schedule and transit time for the specific route.

Is India a good alternative to China for engineered parts?

It can be for many parts, especially where English communication, tooling support and a growing electrical and automotive supply base matter. The right answer depends on the part, the volume, the quality requirement and the landed cost. Compare specific suppliers, not country averages.
